A KPI — key performance indicator — is a number that tells you whether the business is on track for something that matters, early enough to do something about it. Every restaurant produces hundreds of numbers a week; only a handful are KPIs. This guide explains what makes a number a KPI, how a KPI differs from an ordinary metric, and what good KPIs look like in a restaurant or café.
What is a KPI?
A KPI has three parts: a clear formula, a target, and a decision it supports. “Food cost” is a line on the P&L. “Food cost as a percentage of food sales, calculated weekly from purchases and a stock count, with a target of 31%, reviewed every Monday to decide whether to check portions or suppliers” is a KPI.
The “key” matters. If everything is a KPI, nothing is. A single-location restaurant needs six to eight KPIs reviewed weekly, and a few more monthly — not forty.
KPI versus metric
| Metric | KPI | |
|---|---|---|
| Example | Number of Instagram followers; number of dishes on the menu | Prime cost %; average check |
| Has a target? | Usually not | Always |
| Linked to profit or survival? | Indirectly, if at all | Directly |
| Someone acts when it moves? | Rarely | Yes — that is the point |
Metrics are useful context. KPIs are what you manage by.
The anatomy of a good restaurant KPI
- Formula written down. Food cost against food sales or total sales? Labor including the owner’s hours or not? Decide once.
- Period fixed. Weekly for things you can change weekly (labor, purchasing); monthly for things that need a stock count.
- Data source named. POS report, payroll export, stock sheet — so anyone can reproduce the number.
- Target set from your own economics. Not copied from an article; see restaurant KPI benchmarks for why.
- An owner. The person who explains the number when it turns red.
Examples of restaurant KPIs
| Area | KPI | Formula |
|---|---|---|
| Sales | Average check | Net sales ÷ guests |
| Cost | Food cost % | (Opening stock + purchases − closing stock) ÷ food sales |
| Cost | Labor cost % | Total labor cost ÷ sales |
| Cost | Prime cost % | (Food & beverage cost + labor) ÷ sales |
| Profit | Sales vs break-even | Sales − (fixed costs ÷ contribution margin ratio) |
| Guests | Repeat guest rate | Returning guests ÷ total guests |
A longer list with formulas is in restaurant KPI examples.
Leading and lagging KPIs
Some KPIs tell you what already happened (net profit margin); others warn you before it happens (labor hours scheduled against forecast covers). A useful set has both. The difference is explained in leading vs lagging KPIs.
Common mistakes
- Tracking what is easy instead of what matters. POS exports make sales easy and prime cost hard; prime cost is the one that matters.
- No target. A number without a target is trivia.
- Changing the formula. Comparing this month’s food cost with last month’s is meaningless if one included beverage and the other did not.
- Reviewing too rarely. A monthly review of a weekly problem arrives four weeks late. See the 15-minute weekly KPI review.
Frequently asked questions
What does KPI stand for?
Key performance indicator: a measurable value, with a target, that shows whether a business is achieving an objective that matters.
What is the difference between a KPI and a metric?
Every KPI is a metric, but most metrics are not KPIs. A KPI has a target, is directly linked to profit or survival, and triggers a decision when it moves.
How many KPIs should a restaurant track?
Six to eight weekly — sales, covers, average check, food cost, labor cost, prime cost, sales against break-even and cash — plus a few monthly ones such as profit margin, inventory turnover and repeat guests.
What is the most important KPI for a restaurant?
If you track only one, track prime cost: food and labor together, as a share of sales. It covers the two costs you control most directly.
